Rejection is loud. Being misread is quiet.
That is the whole difference in how the two get handled, and it has nothing to do with which one costs more.
If you were failing, you would act. If someone told you plainly that you were not going to progress here, there would be a moment, and the moment would force a decision.
That is not what happens. What happens is that the work is good, the reviews are fine, the feedback is warm and slightly non-specific, the moves are lateral, and each year looks a lot like the one before it. Nothing is wrong enough to force a change, which is exactly why it goes on for years.
So let me put the cost plainly, because it is not a countdown. A year read as dependable rather than ready is a year of your best work getting rounded down. It is one more cycle where the scope goes to someone the room could describe more clearly than it could describe you. It is the skip-level that stays cordial and changes nothing. It is the comp conversation that lands inside the band, because nobody in the room was arguing you had outgrown it.
None of that is dramatic on any given Tuesday. Add up four of them and it is the difference between two fairly different careers.
And here is the part I would want someone to say to me. Deciding not to work on this, and never quite getting around to working on this, produce the same outcome. From the inside they feel nothing alike, because one is a choice and the other is just a Tuesday. From the outside, in the rooms where your name comes up, they are indistinguishable.
Which is the only thing a deadline is good for. Not pressure. It turns a deferral into an actual decision, which is a thing a misread situation will never do on its own.
